Unilever plans six regional units and €1 billion of savings for a business without foods

The savings by the end of 2029 partly cover stranded costs from the McCormick foods deal, Unilever said ahead of its Investor Event; it targets 4% to 6% annual underlying sales growth.

Unilever (LSE: ULVR) said on Tuesday, November 3, that it will deliver productivity savings of €1 billion by the end of 2029 and reorganize its markets into six regional units, according to its announcement ahead of an Investor Event held on November 4.

The savings are partly the cost of leaving foods

Unilever said the savings will address "stranded costs arising from the Foods transaction", the planned combination of its Foods business with McCormick, which it expects to complete by mid-2027 at the latest, and savings from organizational simplification, process redesign and technology initiatives. The announcement does not split the €1 billion between those two sources and gives no job numbers.

The company separated its Ice Cream business in December 2025. After the McCormick combination it will be centered on Beauty & Wellbeing, Personal Care and Home Care, which Unilever calls a pureplay HPC (home and personal care) business.

Six units answer to regional presidents

Unilever described the operating model as "global strategy, local execution". A lean strategic center will keep portfolio convergence, long-term resource allocation, key marketing capabilities, the roll-out of its Power Brands and multi-year research programs. Markets will be accountable for operations, commercial excellence and supply chain, grouped into six performance units led by regional presidents with full profit-and-loss accountability across all categories.

New leaders take their posts on January 1, 2027. Leandro Barreto becomes Chief Growth and Marketing Officer and Eduardo Campanella Corporate Strategy Officer. Herrish Patel, currently president of Unilever USA, will lead Europe, and the president of North America will be an external appointment, to be announced in the next few weeks. The model will be introduced progressively during 2027, subject to consultation with works councils.

The targets are modest, and 2027 is already in them

Unilever's medium-term targets are annual underlying sales growth of 4% to 6%, underlying volume growth of at least 2% and a "modest improvement" in underlying operating margin. It said it expects 2027 performance to be in line with that range.

Once the model is in place, Unilever will report across three categories (Beauty & Personal Care, Home Care and Other) and five regions: North America, Europe, Latin America, Africa, Middle East and Turkey, India, and Asia.

Fernando Fernandez, Unilever's chief executive, said the priority is "sustained, competitive volume-led growth and consistent hard currency earnings expansion."

A savings plan with an open ledger

We think the €1 billion is best read as a bill for the separation as much as a gain from it. Part of it replaces costs that stay behind when Foods leaves, so it does not by itself widen margins, and the company has chosen only a "modest" margin improvement as its target. In our view, a business is judged by what it does with freed money, and the announcement does not say how much goes to brand investment, debt or shareholders.

The opportunity is a simpler group with one demand model and clearer regional accountability. The threat is execution: a new structure, a new North America head and works-council consultations all land in 2027, the year Unilever says it will already hit its targets. We would watch whether volume growth reaches 2% before the savings show in margin, and we would change our view if margin improves without volume.
